The 3 Questions I Ask Every Brokerage Owner

After working with brokerage owners for years, I've noticed something interesting. Most brokerage owners think they know where their biggest challenges are. But when we start talking, the real issues are often hiding somewhere else.
That's why I often ask three simple questions.
The answers usually tell me a lot about what's happening behind the scenes.
Question #1: What Consumes Most of Your Time?
The answer is rarely what owners expect. Many initially tell me they're focused on growing the brokerage. Then we dig a little deeper.
They're spending hours:
Answering agent questions
Solving transaction issues
Reviewing paperwork
Managing staff concerns
Dealing with operational problems
None of these tasks is unusual.
The problem is when they consume so much time that leadership gets pushed aside. If most of your week is spent reacting to issues, there's very little time left for strategic growth.
Question #2: What Happens When You're Away?
This question often creates an uncomfortable pause.
If you took two weeks off tomorrow:
Would transactions continue smoothly?
Would agents know where to go for support?
Would staff have clear direction?
Would compliance processes continue as expected?
If the answer is "everything comes back to me," your brokerage may be more dependent on you than you realize. That's not a criticism. It's simply one of the most common challenges growing brokerages face.
Question #3: What Keeps You Up at Night?
The answer isn't usually recruiting. Or technology. Or even market conditions.
Most brokerage owners worry about risk:
Compliance issues.
Agent mistakes.
Staff turnover.
Missed details.
The things that can quietly create larger problems if left unchecked. These concerns are completely valid. But they also provide valuable insight into where operational improvements can have the greatest impact.
What These Questions Reveal
The answers are different for every brokerage. But they often point to the same reality: Growth creates complexity.
As more agents, transactions, and responsibilities are added, informal processes that once worked begin to show cracks.
Questions increase.
Decision-making slows.
Owners become involved in more and more daily activities.
Eventually, growth starts creating pressure instead of opportunity.
The Most Successful Brokerage Owners Think Differently
The strongest brokerage leaders aren't necessarily the busiest.
They're often the ones who have created clarity around:
Roles and responsibilities
Agent support
Training expectations
Operational processes
Compliance oversight
As a result, they spend less time solving repeat issues and more time focusing on leadership.
The Bottom Line
Sometimes the biggest opportunities in your brokerage aren't found by looking at revenue, recruiting, or transaction volume. They're found by asking better questions.
If you're not sure where your biggest operational challenges are, start with these three:
What consumes most of your time?
What happens when you're away?
What keeps you up at night?
The answers may reveal more than you expect.
